If you ask ten engineers how to structure your source code, you’ll get eleven passionate arguments. The debate between Monorepos and Multi-repos has raged for over a decade. But as software engineering evolves—especially in the age of AI agents, strict data compliance, and polyglot architectures—a new contender has entered the chat: the Meta-Repo.
At Aliveness Ventures, we build complex, high-stakes software. Our systems need to move fast, but they also have strict security, privacy, compliance, and IP requirements (HIPAA, GDPR, SOC 2). Oh, and each of our clients own their source code, infrastructure, and documentation from day one.
Faced with these constraints, we had to make a choice. Here is an honest breakdown of Monorepos, Multi-Repos, and Meta-Repos, and how we landed on the architecture that powers Aliveness Ventures today.
1. The Monorepo: The Utopian Monolith
The Monorepo (championed by Google, Meta, and Uber) puts all your code—frontend, backend, infrastructure, and docs—into a single repository.
The Promise: Single source of truth. Atomic commits. If you change a backend API in Go, you can update the React web app, the Swift mobile app, and the Pulumi infrastructure all in a single Pull Request. Dependency management is centralized, and code sharing is trivial.
The Reality for Us:
A compliance nightmare. When you are dealing with HIPAA, GDPR, and SOC 2, access control is everything.
Our clients require strict IP isolation. They need dedicated source control accounts where only cleared personnel can access specific modules. In a Monorepo, enforcing granular, directory-level read permissions across different client organizations is impossible in standard Git (platforms like GitHub CODEOWNERS restrict write approvals, not read/clone access). A Monorepo assumes a high-trust, unified corporate boundary. We operate in a multi-client, high-security reality where boundaries are legal requirements, not just suggestions.
2. The Multi-Repo: The Agile Archipelagos
The Multi-Repo approach goes in the exact opposite direction. Every service, frontend, and infrastructure module gets its own repository.
The Promise: Ultimate decoupling. Strict access controls (perfect for our client IP requirements). Repositories are small, CI/CD pipelines are incredibly fast, and you have clear physical boundaries between your Go backend, your Astro website, and your agentic skills.
The Reality for Us: Fragmentation and “Pull Request tetris.” Implementing a single feature often means opening four different PRs across four different repos.
- Repo 1: The Go Backend (adding the endpoint)
- Repo 2: The React Web App (consuming the endpoint)
- Repo 3: The Pulumi IaC (provisioning the new DB table)
- Repo 4: The human-agentic documentation (updating the OpenSpec)
Keeping these in sync requires superhuman coordination. Without heavy tooling, Multi-Repos lead to version drift, orphaned documentation, and developers losing track of how the broader system connects.
3. The Meta-Repo: The Pragmatic Bridge
Enter the Meta-Repo. A Meta-Repo gives you the physical isolation of a Multi-Repo with the developer ergonomics of a Monorepo.
Instead of cramming everything into one Git history, you use a manifest to compose multiple repositories into a unified local workspace. Tooling layers on top to manage cross-repo dependencies, synchronize PRs, and enforce standards globally, while Git natively maintains the strict access control boundaries required by compliance frameworks.
For Aliveness Ventures, this wasn’t just the best option—it was the only option that satisfied both our engineers and our compliance auditors.
How We Built It: The Aliveness Ventures Stack
To make the Meta-Repo architecture work, you need great tools. Here is what our ecosystem looks like:
- Backend: Go (for high concurrency and low latency)
- Frontend Surfaces: Astro (Website), React (Web App), Swift / Kotlin / Flutter (Native Apps)
- Infrastructure: IaC managed via Pulumi

The Secret Weapon: Our av CLI Tool
A Meta-Repo is only as good as the tooling that glues it together. Because off-the-shelf tools didn’t perfectly map to our strict SOC 2 / HIPAA multi-client setup, we built our own CLI: av.
av is the nervous system of our engineering org. Here’s what it handles:

Because a single feature might span multiple repositories, we rely heavily on Linear. By linking Linear issues to our av-managed branches, we get a unified dashboard of a feature’s progress. We can track the Go backend PR, the shared-infra PR, and the shared-docs PR all under a single Linear issue.

If you are a startup building a single SaaS product with no enterprise compliance requirements, a Monorepo is fantastic. If you are building completely decoupled services, standard Multi-Repos are fine.
